1) A simple workflow model

Most operations can be described as: request → decide → execute → verify → close. If you keep this model stable, your system stays understandable as you add modules.

2) Status design that reduces mistakes

Statuses are the language of operations. Keep them few, unambiguous, and tied to ownership changes.

Recommended status set

Status Meaning
Draft Created but not submitted.
Submitted Sent into workflow queue.
Under Review Approver is reviewing or requesting changes.
Approved Approved and ready for execution.
Assigned Assigned to a team/agent with an owner.
In Progress Work started; progress is being recorded.
Blocked Cannot proceed; needs intervention.
Completed Work finished; awaiting closure.
Closed Finalized; included in reporting.
Rejected Not approved; ends workflow (with reason).
Cancelled Stopped by requester/manager (with reason).
Status rule
If you can’t answer “who owns this now?” from the status, the status set is not doing its job.

3) Clean handoffs (ownership rules)

Most operational mistakes happen during handoffs: missing info, unclear owner, and no deadline. Fix that with explicit rules.

Handoff fields

  • Owner (person/team) + backup owner
  • Due date / SLA
  • Required inputs (attachments, location, category)
  • Definition of done (acceptance criteria)

Handoff rules

  • No “Assigned” without owner + due date.
  • Status changes require a comment for sensitive steps.
  • Escalate automatically when SLA is breached.
  • Block state must include reason + next action.

4) Approvals that don’t slow teams

Approvals should exist only where they prevent real risk: cost, safety, policy, or compliance. Too many approvals creates delays and workaround behavior.

Approval design checklist

  • Define thresholds (amount, risk, priority).
  • Approver selection rules (department, location).
  • Require evidence only when needed (photos, notes).
  • Allow “request changes” instead of reject.
  • Keep decision options limited and clear.

5) Exceptions handling (where mistakes hide)

If you do not design exceptions, teams will invent their own process—and your reporting becomes meaningless. Make exceptions first-class.

Common exceptions

  • Missing required data or attachments
  • Urgent requests that must bypass normal SLA
  • Blocked by external dependency (supplier, vehicle, weather)
  • Rework required after verification

How to handle

  • Use a “Blocked” status with mandatory reason + next step.
  • Add escalation rules (notify supervisor/manager).
  • Track exception type for reporting.
  • Require closure notes for exceptions.

6) Reporting & KPIs

Reporting becomes accurate when your workflow is consistent. KPIs should connect to decisions: staffing, routing, budgeting, compliance.

Reporting rule
Never report on “Completed” alone. Use “Closed” as final truth (verified + finalized).
